Monitoring for Legacy systems: Why lack of transparency becomes a risk

Legacy systems rarely fail due to a single error. The real risk lies in a lack of transparency: teams recognise the symptoms, but cannot identify the root cause. It is at this point that the decision is made as to whether a legacy system remains manageable or turns into an operational risk.
This issue is often exacerbated by a gradual loss of knowledge. The original experts who knew the system inside out have long since left the company. Without comprehensive documentation, troubleshooting becomes a form of ‘digital archaeology’, wasting valuable time.
This has consequences. Systems slow down and errors accumulate, becoming increasingly difficult to isolate. In operations, this leads to greater effort and notably longer downtimes. Uncertainty in handling the system increases.
The result is a ‘black hole’ in which the following issues become the norm:
- Performance degradation: The system becomes slow and error-prone.
- Difficult root cause analysis: Sheer complexity makes it almost impossible to identify problems quickly.
- Lack of traceability: Changes to data, such as customer data in a CRM, can hardly be tracked.
Why traditional monitoring approaches are no longer sufficient for legacy systems
Although many organisations already have some form of monitoring in place, it has often evolved over time to focus on isolated aspects.
While infrastructure metrics may show how heavily systems are utilised, they provide limited insight into what is happening within the application. Although logs offer additional information, they are often scattered and difficult to consolidate.
In complex legacy architectures in particular, dependencies between components often remain hidden. This leads to a common scenario where problems are detected but not fully understood. Decisions are then based on assumptions rather than reliable data.
The three pillars of observability: Monitoring, tracing and logging
In order to control a legacy system, rather than merely observe it, three approaches must work together.
1. Monitoring: The system’s pulse
Monitoring refers to the continuous process of observing and analysing the performance of a system. This involves collecting metrics such as response times, resource utilisation and transaction volumes. These metrics make it possible to identify capacity limits early on and minimise downtime.
2. Distributed tracing: Understanding the flow of data
While monitoring shows that a process is slow, tracing answers the question why. It tracks the path of a request across the individual services of a distributed system.
- Performance: Bottlenecks can be identified precisely.
- Reliability: Issues in one service affecting others can be diagnosed more easily.
- Security: Incidents can be analysed in detail and the system improved accordingly.
3. Centralised logging: The memory of IT
Unlike traditional decentralised logging, all log data is collected in a central log management system. This offers several key advantages:
- Improved visibility: Administrators gain an overview of the entire infrastructure rather than isolated systems.
- Faster problem detection: Data from different sources is consolidated, significantly accelerating troubleshooting.
- Compliance and auditability: A central log archive is often the only way to meet regulatory requirements, such as GDPR, and pass industry-specific audits. This enables full traceability of who changed which sensitive data and when, which is critical for external audits.
Why observability is more than traditional monitoring
Monitoring establishes whether a system is functioning correctly. Observability aims to explain why it does or does not work.
In IT, this is often referred to as dealing with ‘unknown unknowns’, or issues that were not anticipated. While traditional monitoring systems alert users when known thresholds are exceeded, observability systems can detect complex failure patterns in evolving legacy environments.
This is particularly relevant for legacy systems. Problems rarely occur in isolation, but rather arise from the interactions between components that have evolved over a period of years.
Observability provides the foundation to systematically uncover these relationships. This fundamentally changes how incidents are handled. Rather than reacting to symptoms, root causes can be identified and resolved sustainably.
Practical example: The ‘ghost error’
Imagine if a critical batch process in your legacy system failed every third night. Traditional monitoring would only report: ‘Process aborted’. This leaves the IT team with no clear direction.
Only through distributed tracing does it become apparent that the root cause is a hidden timeout in a 15-year-old database interface, triggered when a backup script from another service runs simultaneously.
Without observability providing cross-system visibility, this issue would remain unresolved.
What companies gain from transparency in legacy systems
The benefits are most evident in daily operations. When root causes are clearly identifiable, resolution times decrease significantly. Problems are no longer viewed in isolation, but rather in the context of the entire system.
This directly improves stability. Incidents can be isolated and resolved more quickly. At the same time, this approach provides a better basis for decision-making, for example when prioritising improvements or further development.
Transparency is also often underestimated in the context of external requirements. Whether for internal audits or regulatory compliance, traceable data creates certainty and reduces the effort required for coordination.
Monitoring is therefore a key factor in ensuring stable, controllable IT operations.
How to get started with monitoring legacy systems
Building transparency does not happen all at once. In practice, it usually begins with a clearly defined area, such as a critical interface or a part of the system that repeatedly causes problems.
This enables an initial approach to be implemented and tested. The insights gained can then be used to support a structured expansion, rather than attempting to capture the entire system from the outset.
